Hi, I'm Alberto from Proper POAMs. I build KPI / status trackers that show, in plain numbers, whether your work items close on time.
Every item is measured five ways:
1. Planned days: what your plan allows
2. Actual days: from open to close
3. Performance: planned divided by actual
4. Variance: actual minus planned, divided by planned
5. On-time flag: 1 if actual is at or under plan, else 0
Your overall KPI is the on-time rate: the average of the flags, from 0 to 1. It gets one color band:
Green 0.75 to 1.00
Amber 0.50 to 0.74
Red 0 to 0.49
Small: 1 sheet, up to 25 items.
Medium: 3 views and instructions, with a status-first opening board.
Large: adds charts and a walkthrough.
Every read-out ends the same way: the status, the cause, and the next step, so you know what to check next.
The tracker measures work against your agreed plan. It does not change your scope. If a fix needs more scope, we agree it with you first.

FAQ
What is the on-time rate?
It is the average of the on-time flags, so it is always between 0 and 1 (for example 0.63). It is not a day count and not a performance ratio. Green is 0.75-1.00, Amber 0.50-0.74, Red 0-0.49.
Why not just average the performance numbers?
A few fast items can hide several late ones. Average performance can look on plan while the on-time rate is amber. The on-time rate shows the real hit rate.
Where do the planned days come from?
From your agreed plan or confirmed charter, not from last month's average. Items with no close date stay out of the averages.
Will the tracker change my project scope?
No. It measures the work against the agreed plan. If a miss needs more scope to fix, we agree that change with you first.
How many revisions do I get?
Small includes 1 revision round. Medium and Large include 2. Extra rounds are quoted separately as a special project.
